Zoho Implementation · Solution Proposal

A controlled lead & transaction system for Accord Partners

One restricted entry point for Associates, a governed 15-stage pipeline, sealed documents, controlled introductions and a complete audit trail — built on Zoho, working as one system.

Prepared for Accord Partners LLP  ·  by Aman Shukla, Zoho Creator Certified Developer  ·  August 2026  ·  against PRD v3.0 (13 Aug 2026)
Your PRD's central concept, preserved end-to-end: restricted external intakecontrolled internal processinglimited Associate visibilityfull authorised-partner control, on a default-deny permission model with permanent source credit and immutable audit.

What you asked for

Each flow restates your PRD v3.0 and role-journey pack in plain terms — every stage, gate, SLA and confidentiality rule traced back to the source document.

What we'll deliver

A clear checklist of what we configure and build, and the Zoho apps that power each flow — so you know precisely what you're getting.

Flow 01

Associate Network & Intake

1
+
Register & Hierarchy
Creator
  • Associates register with a unique account — four levels supported: Associate, Senior Associate, Channel Associate, Strategic Associate
  • Hierarchy and source channel mapped at onboarding; internal reassignment never alters source credit
  • Senior Associates see their group's lead list and general status; Channel Associates see only their channel's leads
2
+
One-Screen Submission
Creator
  • Mobile-friendly single screen: Source, Property identity, Redevelopment specifics, Legal status, Documents
  • Document slots marked Uploaded / Missing / Not Available — Property Card, CTS plan, society certificate, member list, plans, OC/CC, DP remarks, photos, proposals
  • Drafts can be saved and resumed; declaration required before final submit
3
+
Lead ID & Source Credit
CRM
  • Permanent Lead ID generated with the full referral chain — submitting Associate, introducer and channel (AU-01)
  • Incomplete source mapping is rejected and the coordinator alerted
  • The Associate receives only a neutral acknowledgement and reference number
4
+
Post-Submit Lock
Creator / CRM
  • After final submission the Associate cannot view, search, edit, download or export the lead (AC-02)
  • Any attempt to reopen shows no business data — the denial itself is logged
  • This invisibility rule is one of the two PoC scenarios we demonstrate before build sign-off
5
+
Controlled Queries
Flow
  • When inputs are missing, the coordinator issues a controlled checklist — the Associate sees only what is asked, never the record
  • Uploads land directly in the lead's document set with audit entries
  • Status flips to "Documents awaited" until the checklist clears
6
+
Limited Status Portal
Creator
  • Only nine whitelisted public statuses are ever shown: Submitted, Under review, Documents awaited, Preliminary assessment, Internal discussion, Proposal stage, Discussion in progress, On hold, Closed
  • The public status is a projection published by automation (AU-05) — never a mirror of the internal pipeline
  • No internal strategy, counterparties, owners or commercial detail is ever exposed

Associate registration, submission and limited-status journey
PRD sections 6.2–6.4
● View diagram

Your scope

  • Register Associates across four levels with permanent source credit and referral chain
  • One-screen mobile submission with drafts, structured facts and document upload
  • After submission, the Associate must lose all access to the business data
  • Missing information requested only through controlled queries
  • A calm, limited status view that reassures without exposing internal work

Our deliverables

  • Creator portal: registration, hierarchy mapping and level-based portfolio views
  • One-screen intake form with draft save, document slots and mandatory declaration
  • Automatic Lead ID + permanent source-chain generation with failure alerts
  • Post-submission invisibility enforced and negative-tested (PoC scenario 1)
  • Controlled query/checklist mechanism with audited uploads
  • Whitelisted 9-status public portal fed by automation, never live internal data
Flow 02

Verification & Acceptance

1
+
Intake Queue
CRM
  • Every submission enters the Intake Coordinator's queue with a 24-hour completeness SLA
  • The coordinator sees only allocated intake fields — no commercial terms, investor directory or partner notes
  • Auto-reminder and escalation to intake lead, then partner, if the SLA slips
2
+
Duplicate Detection
Flow / Deluge
  • Identifiers normalised, then matched on configurable combinations: owner mobile/email, address, map pin, CTS/survey number, society name, introducer + location, document IDs (AU-02)
  • Candidates go to the coordinator only — the submitting Associate receives a neutral receipt and learns nothing about any existing record or its internal owner (AC-03)
  • Confirmed duplicates are linked, held or rejected with source credit preserved
3
+
Disposition
CRM
  • Five dispositions: Query (controlled checklist), Duplicate (link, no disclosure), Hold (reason + review date), Reject (recorded reason), Ready for screening
  • Every disposition is audited with old/new values
4
+
Partner Screening
CRM
  • Partner sets priority (P0–P4 classification), names the project owner and engages experts
  • Acceptance is the business gate that turns a lead into an Opportunity
5
+
Auto-Provisioning
Flow
  • On acceptance the system creates the Opportunity, its WorkDrive folder tree and the standard task set in one transaction (AU-03, AC-04)
  • Partial creation is rolled back or flagged — never silently incomplete
6
+
Named Ownership
Projects
  • Every new Opportunity starts with a named owner, first task, deadline, current stage and open next action
  • The 48-hour owner/introducer confirmation call is created automatically

Your scope

  • 24-hour completeness and duplicate review on every submission
  • Duplicates surfaced internally without ever tipping off the submitter
  • Clean dispositions — query, duplicate, hold, reject or accept
  • Acceptance must automatically provision the opportunity, folder and tasks
  • No opportunity may exist without an owner, stage and next action

Our deliverables

  • Coordinator intake workspace with SLA timers and field-level restrictions
  • Configurable multi-key duplicate matching with confidentiality-safe handling
  • Disposition workflow with preserved source chains and full audit
  • One-transaction opportunity provisioning with rollback on partial failure
  • Automatic first tasks, deadlines and the stagnation watchdog (7-day review)
Flow 03

Pipeline & Stage Gates

● Click a step for details
1
+
15-Stage Pipeline
CRM Blueprint
  • All fifteen stages from your PRD, enforced by CRM Blueprint: Preliminary assessment · Documents awaited · Legal & title review · Commercial & feasibility review · Owner/society engagement · Mandate under discussion · Mandate received · Counterparty identification · Controlled introduction · Proposal received · Negotiation · Documentation & closing · Closed-successful · Closed-unsuccessful · On hold
  • On-hold records resume at their approved stage with a review date
2
+
Evidence Gates
CRM
  • No stage transition without the configured evidence: named owner to start, title documents (or recorded exception) before legal review, partner approval before mandate discussion, executed document before "Mandate received", approved brief before counterparty work, recorded package before any introduction, proposal file before "Proposal received", executed closing record before success
  • Missing evidence creates a task or controlled request — the transition is blocked, and the block is audited
3
+
Recorded Overrides
CRM
  • Management can override a gate only with a recorded approver, reason and document version
  • Overrides surface in the weekly review and the audit trail
4
+
Tasks & SLAs
Projects
  • Trigger-based tasks with your PRD's SLA table: completeness check 24h · owner confirmation 48h · document screening 5 working days · brief approval 3 days · meeting outcome same day · proposal review 48h · stagnation review 7 days
  • Every active opportunity always has at least one open next action
5
+
Reminders & Escalation
Flow / Cliq
  • Reminder at creation → 24h before due → at due → overdue alert → manager escalation after grace → partner escalation for high-priority or repeat offenders (AU-04)
  • Daily reconciliation catches missed scheduler jobs
  • Alerts delivered by email and Cliq/Slack links — chat is never the official record
6
+
Public Status Mapping
Creator
  • Internal stages map to the nine Associate-facing statuses through a maintained whitelist — e.g. legal/commercial review shows as "Preliminary assessment"; introductions and negotiation show as "Discussion in progress"
  • The mapping is configuration, so Accord can tune wording without touching the pipeline

  • Associates see mapped public statuses only — never the internal pipeline

Our deliverables

  • CRM Blueprint implementing all 15 stages with hold/resume behaviour
  • Nine evidence gates configured exactly per your stage-gate table
  • Recorded override path with approver, reason and version capture
  • Full SLA/reminder/escalation engine with daily reconciliation (PoC scenario 2)
  • Internal-to-public status mapping maintained as configuration

Documents, Meetings & Reviews

1
+
Checklists & Upload
WorkDrive
  • Per-opportunity document checklists drive controlled upload requests
  • No unrestricted public links, ever
  • Files classified by category, property, confidentiality and rights on arrival
2
+
Versions & Rights
WorkDrive
  • Every re-upload creates a version; history is retained and the current accepted version is marked
  • View and download permissions are separate rights, granted separately
  • Both permitted and denied access attempts are audited (AC-08)
3
+
Parallel Reviews
Projects
  • Legal & title, commercial & feasibility, and technical/professional reviews run in parallel with their own tasks and 5-working-day SLA
  • Reviewers see only their assigned documents and fields
  • A consolidated assessment goes to the partner for the proceed / hold / reject decision
4
+
Meetings & Calendar
Calendar
  • Business meetings carry the Opportunity ID in the title; availability is checked before booking (AC-06)
  • Two-way sync with the company calendar; conflicts resolved or overridden with authority
  • Permission-aware visibility: managers see team detail, others see busy-only, Associates see nothing beyond their own assigned meeting
5
+
Same-Day Outcomes
Flow
  • Every completed meeting triggers a same-business-day outcome request (AC-07)
  • Completion requires the outcome, commitments and a next action — follow-up tasks are created from it
  • Unrecorded outcomes escalate
6
+
Expiry & Retention
WorkDrive
  • Expiry and renewal alerts on time-bound documents (mandates, authorities)
  • Archive, retention and legal-hold rules applied per the discovery decisions

1
+
Owner Engagement
CRM
  • Relationship Manager confirms the owner/society authority and true decision-maker
  • Requested inputs collected through the controlled channel
2
+
Mandate Lifecycle
CRM / Sign
  • Mandate under discussion → partner approval → execution (optionally via Zoho Sign)
  • Executed document stored with parties, scope, dates, exclusivity and validity captured
  • The stage gate to counterparty work stays shut until the mandate record is complete
3
+
Counterparty Directory
CRM
  • Directory of developers, investors and funders: geography, capacity, ticket size, interests, history and restrictions
  • Shortlists matched against the approved, confidentiality-classified opportunity brief
4
+
Controlled Introduction
CRM
  • Partner approval is required before the first external approach — unapproved approaches are blocked (AU-08)
  • The system records exactly what was shared, with whom, approved by whom, and when (AC-09)
  • Responses and follow-ups tracked per introduction
5
+
Proposal & Negotiation
CRM
  • Proposals captured with file, date, validity and commercial summary; partner review within 48 hours
  • Negotiation owner and approval limits assigned before talks begin
  • Major decisions can require all-founder approval — nothing completes until every configured approval is recorded (AC-10)
6
+
Closing & Entitlement
CRM / Flow
  • Documentation & closing gated on the executed closing record
  • Closed-successful captures the commercial entitlement and follow-up — the permanent source chain feeds Associate credit
  • Closed-unsuccessful and On-hold record reasons and reflect calmly in the Associate portal

Security, Audit & Control

1
+
Default-Deny Access
All apps
  • Every request passes five checks in order: valid session → role bundle → record assignment → field permission → document/action permission — any failure denies and shows nothing
  • Denied attempts are logged just like permitted ones
  • Project-, record-, field-, document- and action-level restrictions per your role matrix
2
+
Accounts & MFA
Zoho Directory
  • Unique company account per user; shared logins prohibited
  • MFA mandatory for partners, administrators and privileged users; device/location controls where supported
  • Session timeout and forced logout on password or role change
3
+
Immutable Audit
CRM / Analytics
  • Every login, view, edit, merge, stage change, upload, download, share, task change, meeting event, approval, export, bulk action and permission change is recorded with user, role, old/new values and timestamp
  • Business users cannot alter or delete audit events
  • Searchable and exportable only by authorised roles (AC-13)
4
+
One-Action Offboarding
Flow
  • A single authorised action disables the identity, forces logout and revokes CRM, portal, document, calendar, chat, token and share access together (AU-10, AC-11)
  • A reconciliation report confirms removal; residual access re-triggers revocation
  • Record ownership is preserved for the business
5
+
Dashboards & Weekly Review
Analytics
  • Permission-aware dashboards: pipeline, lead sources, team performance, mandates, meetings, transaction progress (AC-12)
  • The weekly control pack is auto-prepared: new leads, missing documents, overdue tasks, inactive opportunities, proposals, decisions required (AU-09)
  • Stale data carries its timestamp — no silently old numbers
6
+
Export & Handover
WorkDrive
  • Structured, readable data export with linked identifiers, demonstrated during acceptance (AC-14)
  • Backup restore demonstrated before go-live
  • Configurations, credentials, manuals and support contacts handed over per your Definition of Done

How we deliver

Built in acceptance-gated stages, proven before you pay for the next.
01

Foundation first, AI-accelerated

Discovery decisions locked, then the data model, Associate portal and intake engine. Modules, fields and functional logic are generated and applied through an AI-assisted toolchain, so hands-on hours go where they matter — roles, permissions, gates and testing.

02

Acceptance-gated stages

Each phase ends with a demo scored against your own acceptance criteria (AC-01 to AC-14) and demonstration scenarios — you accept the stage before the next begins.

03

Managed handover

Negative-access testing, backup-restore and export demonstrations, admin and user training, then configurations, credentials and manuals handed over per your Definition of Done.

₹56,250
Phase 1 · Foundation & Intake
Discovery sign-off, full data model, Associate portal, one-screen intake, Lead ID & source chain, duplicate detection, post-submit lock, limited status portal — accepted on the live intake demo including both PoC scenarios.
30%
₹37,500
Phase 2 · Pipeline & Operations
15-stage Blueprint with evidence gates, task/SLA/escalation engine, WorkDrive lifecycle, calendar & meeting outcomes, mandate module, counterparty directory & controlled introductions — accepted on the pipeline demo.
25%
₹31,250
Phase 3 · Governance & Handover
Dashboards & weekly review pack, audit & offboarding automation, negative-access testing, UAT against AC-01–14, training, export/backup demonstration and full handover.

The estimate is deliberately lean: repetitive configuration (modules, fields, functions, workflows) is generated and applied through an AI-assisted toolchain, so paid hours concentrate on what genuinely needs judgement — the role and permission model, stage gates, negative-access testing and acceptance. The split is front-loaded because Phase 1 carries the densest engineering (data model, portal, confidentiality engine, duplicate detection). Zoho subscription licences (Zoho One or CRM + Creator per the discovery decision) and any third-party services are billed to Accord Partners directly at cost. Taxes as applicable.
